HDPP Availability in Future Trims
I have a 2013 Lariat with the HDPP and love it. Planned on replacing it a couple years ago but couldn't get a Lariat, so I started looking at Super Duties. I'm still on the fence about it, hoping they'll bring back the HDPP for the F150 Lariat. Building comparable trucks, the SD is less money though, so seems like a no brainer except I really don't need the SD and I would rather have the ride of a F150 for my daily driver.

FWIW I was looking at some Super Duties last week that were on the lot. To me, the noses on these new trucks are friggin’ ugly as hell. I’d wait on a HDPP F150 any day for my use case if could get one in a Lariat.
Gosh the new Super Duties are UGLY.

I would think you need a Super Duty or you don’t and not based on appearance
Anybody who really NEEDS a F250 isn’t going to consider a HDPP F150.

It appears you are correct.
I’ve compared my 21 HDPP XLT to diesel F250’s and more often than not I have more payload available than the SD. I only tow my trailer a couple of times per month, so having the ride quality/MPG’s of the 3.5EB engine in the half-ton for daily-driving is a huge reason why I stayed away from the 250. At this point, as noted above, by HDPP is more capable than a lot of SD trucks because payload is the biggest limitation when it comes to towing (so long as you’re actually concerned with staying within the truck’s ratings). When it’s time to move up to a 5th wheel, I’m not even going to consider a 250 and will proceed directly to a 350 if staying in SRW or a 450 if yielding to a DRW.
If Ford would have offered the HDPP on the Lariat or 302A XLT trims, I would have gladly paid more more for the truck. That being said, I’m extremely happy with my 301A trim. I promptly swapped out the stock halogen headlights for some AlphaRex LUXX LED’s, which was my number one gripe about the lower trim. Otherwise, I’m solid as is.
All that to say I agree with most others here - Ford is much more likely to eliminate HDPP altogether before offering it on higher trim levels. The fact they ready pushed it down to XL trims is the writing in the wall. Coupled with limited sales (as most consumers would just jump to the SD without much research/thought), I believe the HDPP is doomed.

Comparing a F150 3.5 to a F250 Diesel is not apples to apples. The diesel eats up a lot of payload, I dont know why so many think the diesel means higher payload. There are more than one GVW ratings available with the diesel, so it COULD have a higher GVW than a F250 gas but would probably still not have as much payload.
A F250 diesel is best suited to towing huge boats well beyond any I would tow with even your F150 HDPP with higher payload. The tongue weight of said boat wont exceed the payload but sure would be a knuckle biter for a F150.
Apples to apples would be a F250 XLT screw gas vs F150 XLT HDPP.
