Ok, this is probably a dumb question, but is it easier to change the heads with the engine in, or to pull the engine?

Seems like you mean the amount of work involved doing it either way. A lot less work involved doing it leaving the engine is in the car. Same work as replacing bad head gaskets. Much easier to work on an engine sitting on the stand though.
