I let the truck warm up for 10 min and let the temp come up to normal and then drive about 12 miles before heat actually comes out.Any ideas?
I suspect the thermostat is taking that long to open. So I'd first test it by checking the engine temperature and the water hose leaving the thermostat. If the hose doesn't warm up by the time the engine reaches 190 degrees, I'd replace the thermostat.

Other than the thermostat, the other three things I'd consider are a water blockage, faulty blend door operation, and water pump.
